How Google Works
One book, placed in its field — what Eric Schmidt's book gets right, where it goes further than the rest, and what the rest of the field adds.

The problem
Sustained Business Success erodes when it is left to instinct instead of method.
You were taught the moves piecemeal, never the whole model.

The model
- 01Authentic Culture
- 02Insight-Based Strategy
- 03Quality Hiring Process
- 04Open Communication
- 05Data-Driven Consensus Decision-Making
- 06Innovation Freedom (Primordial Ooze)
- 07Smart Creative Attraction and Retention
- 08Employee Empowerment and Engagement

Step 1 of 5 · Authentic Culture
State values as behavioral defaults employees can cite in a meeting, not as inspirational nouns.
Misconception
Culture is a soft branding exercise you define after the company is successful, once you have time for it.
Reality
Google defined its values early precisely because culture is cheapest to set and most durable when written into the founding, and the values only work because leaders visibly lose arguments to them.

Step 2 of 5 · Insight-Based Strategy
A real technical insight answers 'why can we do this that others can't?'—if you can't, you don't have one.
Misconception
You need a detailed business plan and market sizing before you commit to a product direction.
Reality
Google's plans changed constantly, but the underlying technical insight (better search via link structure) held; you bet on the insight and let the plan flex around it.

Step 3 of 5 · Quality Hiring Process
Separate the decision from the person feeling the pain of the vacancy.
Misconception
The hiring manager who owns the role should make the final call, and speed matters most when a seat is empty.
Reality
Google deliberately takes the decision away from the desperate manager and gives it to a committee with no stake in filling the seat, because urgency is exactly when standards slip.

Step 4 of 5 · Open Communication
Invert the default: justify secrecy, not transparency.
Misconception
Sensitive information (board letters, strategy, OKRs) should be tightly controlled to prevent leaks and confusion.
Reality
Google shares board-level materials and OKRs broadly because the coordination and trust gains dwarf the leak risk, and treating people as trustworthy makes them behave accountably.

Step 5 of 5 · Data-Driven Consensus Decision-Making
Consensus is collective reasoning plus one decider—not a unanimous vote.
Misconception
Consensus means keep debating until everyone agrees, and data will settle the argument objectively.
Reality
Consensus at Google means the group genuinely reasons together, then one designated person decides—and everyone commits, even dissenters; data informs but rarely fully resolves the call.

- Smart Creative Attraction and RetentionThe herd effect means quality is self-reinforcing in both directions—protect the top of the distribution.
- Employee Empowerment and EngagementEmpowerment follows from information, autonomy, and freedom—engineer those upstream conditions.
